Executive memo

Trade failures are decision failures first.

R2D Decision DeskDecision & governance1 min read

When a case breaks, the instinct is to act immediately. That instinct is usually the most expensive mistake in the file.

The highest cost after a failure rarely comes from the failure itself — it comes from improvisation: concessions made without evidence, evidence lost in the scramble, and a conflict that escalates because no one owns the channel.

“The first deliverable is never an action. It is a governed decision.”

Before R2D authorizes any move — a call, a concession, a shipment, a filing — the case passes through an assessment: the clock is mapped, comparable options are built, and a sponsor accepts a stop-loss. Only then does execution begin, and only under mandate.

Why this matters

Recovery, cargo rescue and resale, selective legal action, and closeout are all valid routes — but only one is rational for a given case, at a given cost, on a given clock. Deciding first is what keeps the eventual action from becoming a second failure.
